The campaigns ran, the features shipped, the team put in real hours, and at the end of the quarter, the numbers didn't move the way they should have. The usual explanations don't quite fit: the team wasn't slow, the founder wasn't distracted, the execution was genuinely solid. So what happened?

Diagnosis quality determines execution value

There's a useful analogy from medicine. A surgeon with twenty years of experience, perfect technique, and every resource available can still lose the patient when the diagnosis going into the operating room was wrong. The skill is real. The work is clean. But operating on the wrong problem doesn't produce the right outcome. The competence doesn't disappear; it just gets applied somewhere it can't help.

Growth works the same way. A campaign built with real craft for the wrong audience, an onboarding flow redesigned for users who churned for entirely different reasons, a senior hire brought in to scale a channel that was never validated: the execution can be excellent, and the results still won't follow. Effort and quality are necessary. They need to be pointed at the right problem first.

Why growth teams miss the real constraint

A missing diagnosis rarely announces itself. What you see instead is a team always in motion but unable to point to what moved, experiments that keep returning inconclusive results, and a persistent sense that the right things are being done without the right things happening. The natural response is to do more, more campaigns, more tests, more channels, and because the team is capable, the execution tends to improve over time. Which makes the problem harder to name, because the quality of the work becomes harder to argue with.

A rough version of the problem is not a diagnosis. It's a starting assumption, and starting assumptions tend to survive much longer than they should, especially when the team is too close to the work to question them.

How vague problem statements survive bad results

Growth plans rarely say outright that the problem isn't understood. There's usually something in a deck, or in the founder's head, or in the brief that launched the initiative, clear enough to start but not specific enough to know when you've gone off course. And when results are mixed, a vague hypothesis has a remarkable ability to absorb the data without updating: the experiment failed, maybe it was the copy; the channel underperformed, maybe it was the targeting. The assumption holds, the next sprint begins, and the same foundation carries forward.

A diagnostic test before the next growth sprint

A simple test: try to write down, in two or three sentences, the specific problem being solved, for whom, and how you'll know when it's solved. If that's genuinely hard to articulate, or if different people on the team write meaningfully different answers, the constraint probably isn't in the execution.

Getting that diagnosis right isn't a preliminary step or a delay. It's the work that makes everything that follows worth doing.
